The Sanctuary Protocol

A 45 day build that moves your intelligence onto hardware you own, in a room you control.

The position

You hold other people's private information for a living. Your judgment is the product. Right now both of those sit on somebody else's servers, improving somebody else's model.

Every tool you use was built on the assumption that your data is the rent you pay to use it. That is a reasonable trade for a restaurant booking app. It is not a reasonable trade for a client's estate file, a coaching transcript, or the frameworks you spent fifteen years building.

The answer is not to stop using AI. The answer is to own the place it lives.

This is a build, not a subscription. When the 45 days end you own the hardware, the system, and the documentation. There is nothing to keep paying me for, and nothing that stops working if you stop.

Who this is built for

Two rooms, one problem.

Why

Advisors, coaches and educators whose IP is the business.

Your frameworks, your curriculum, your client conversations. You have been feeding all of it into public models because that is the only place it has been convenient to think. Every session you run makes the model better and your position weaker.

Why

Estate and office managers for private families.

You hold account details, property records, medical logistics, family correspondence. Your obligation is discretion, and there is no version of discretion that runs through a consumer chat window. The exposure is not theoretical, and it does not have to become a breach to cost you the relationship.

Impact

Different rooms. Same structural problem. The thing that makes you valuable is the thing you cannot afford to leak.

Close it and two things change in the same move. The material stops leaving the building, and the assistant that reads it starts answering from your judgment instead of the open internet. Every hour you put in after that compounds into an asset you own rather than a subscription you rent.

The build

What actually gets installed.

A quiet box in the corner of your home. Not loud, not obnoxious, not a rack in a closet with fans screaming. Think of it as your own data center, sized for one person who takes their work seriously.

The private server, built on site.

I come to you and build it in person. Assembled, configured and tested in the room it will live in, on your own network. Your only ongoing cost is electricity and your internet bill.

A data architecture that holds up to scrutiny.

Four tiers, and everything you own gets sorted into one of them.

Your second brain, running locally.

IP, journals, client files, financial records, the digital version of your office. Searchable by you, queryable by an assistant that answers from your material rather than from the open internet. It gets sharper the more you give it, and none of what you give it leaves the building.

The work that runs without you in the room.

Outreach and follow up automated against your own language. A client facing FAQ and module delivery layer, so the questions you answer forty times a year get answered once, properly. Where it fits, an avatar and a voice built from content you have already published, so your delivery scales without you sitting through another recording session.

If any of that just described your week, the next step is a conversation, not a quote.

The engagement

Forty five days, and the hard part is at the end.

Most builds get sold backwards. The setup is the easy half. The work is testing a live system against your real data until it stops surprising you.

Day 01 to 21

Foundation

Hardware in place, network hardened, the four tiers stood up, your existing material migrated and classified. This part is known work and it moves quickly.

Day 22 to 45

Testing against your reality

Your data starts falling through the system and we find where it catches. Every rep tightens it. The more you push through in these weeks, the faster you reach the point where you stop thinking about the tool and just work.

Throughout

Biweekly sit downs, weekly reviews

We meet every two weeks. There is homework on both sides, mine and yours, and a review in the intervening week. You are in it while it is being built, which is the only way you end up able to run it.

On close

Handover

Plain language documentation written for you, not for an engineer. What it does, how to talk to it, how to extend it when your business changes. You own the box and everything on it.

Who builds it

David Alabi

Founder of Black Sanctuary LLC. I run seven projects at once across consulting, trading systems, a community non profit and a family trust, and the only reason that is possible is the system this build gives you. I am not selling you a theory. I am selling you the thing I use every day.

The work that ends up on a private server starts as a conversation with someone who has to trust you with the contents of their business. That is not a slide deck skill, and it does not scale by pretending otherwise. I convene rooms of operators, and that is where every one of these builds has started.

You are not going to run my stack, and you should not. What I need to understand first is where your time is actually going and what breaks when you are not in the room.

What is required of you

An eighteen month vision, before anything is built.

Before we start you write out where you are going in the next eighteen months. For profit, non profit, personal. High level, not a business plan.

This is not a formality and it is not a sales exercise. A technical build that does not align to where you are actually heading is worthless, and it costs more than building nothing. I would rather tell you which parts of your work should never be automated than hand you an elegant system pointed in the wrong direction.

Some of what you do carries value precisely because a person did it. Those parts get identified and protected, not optimized.

Terms

One number, two payments.

Half to begin, the balance when the system is running and the documentation is in your hands. No retainer, no subscription, no licence that expires.

Hardware is specified against your actual requirements and quoted separately at cost. I do not mark it up, and you buy it in your own name so it is yours from the moment it ships.

Where people start

Three tiers. One seal, at three stages of assembly.

Not everyone begins with the full build, and no one should be talked into it. Every tier starts the same way, with a conversation.

Spark

One session. You arrive stuck and leave with a decision. No build, no commitment, no system. Clarity before commitment.

Structure

A systems build for one workflow. The piece of your operation that breaks most often gets designed, documented and handed back working.

Scale

The full operating system, and the door to the Protocol above. Everything the first two tiers touch, built out across your whole operation.

Next

The number is fixed. The scope is not, until I have seen your operation.

A conversation first. I want to understand where your time is actually going and what breaks when you are not in the room. If the build is not right for you I will tell you on that call rather than three weeks in.
